Vegetable-tanned and chrome-tanned leather are not two quality grades. They are two broad tanning systems, and each can produce excellent or poor leather. The useful question is not which one is universally better, but which set of properties fits the object you want to make.

Vegetable-tanned leather is usually the stronger starting point for carving, stamping, burnishing, wet forming, firm straps, and projects intended to develop a pronounced patina. Chrome-tanned leather is usually the more practical choice when you want softness, drape, lighter weight, broad color options, and better resistance to occasional moisture.
Those are tendencies, not guarantees. Retanning, oils, waxes, thickness, surface coatings, mechanical softening, and the hide itself can change the result dramatically. A firm chrome-tanned bag leather and a soft milled vegetable-tanned leather can both exist.
Both methods begin with prepared animal hide and both stabilize collagen so the material no longer behaves like raw skin. Their defining difference is the tanning chemistry.
Vegetable tanning uses tannins derived from plant material. Traditional pit systems can take weeks or longer, while modern drum processes may be faster. The tannins tend to give the fiber structure body and a warm, natural character. After tanning, the leather may still be dyed, oiled, waxed, rolled, milled, or coated.
Chrome tanning normally uses chromium(III) salts. In controlled drum tanning, the salts first penetrate the hide under acidic conditions; the pH is then raised so they bind more securely to the collagen. The resulting intermediate is often called wet blue. The central tanning stage is fast, but the leather still needs retanning, dyeing, fatliquoring, drying, and finishing before it becomes a finished article.
This difference in speed partly explains why chrome tanning is widely used at industrial scale. It does not prove that every chrome-tanned leather is cheap, just as a slower process does not guarantee that every vegetable-tanned leather is superior.
Vegetable-tanned leather often feels firm at first and has a clear sense of body. Natural, undyed tooling leather is commonly pale beige or warm tan, while dyed and finished versions can be much darker. It is often chosen when the maker wants the leather itself to provide structure.
Chrome-tanned leather can be made very thin, soft, and supple, which is useful for gloves, garments, linings, and slouchy bags. It also accepts a wide range of bright, consistent colors and surface finishes. However, chrome-tanned does not automatically mean soft: shoe, automotive, and structured bag leathers can be engineered with considerable firmness.
Similarly, the visible grain does not reveal the tanning method by itself. Full grain, top grain, corrected grain, nubuck, suede, and embossed leather describe layer or surface treatment. Any of these categories may use different tanning systems.
Chrome-tanned leather is generally more stable when exposed to occasional moisture. It is less likely than unfinished vegetable-tanned leather to absorb water immediately, darken dramatically, or dry into a noticeably harder shape. This is useful for everyday bags, footwear, upholstery, and garments.
Vegetable-tanned leather is often more absorbent. Water can darken it, create tide marks, lift dye, or make it stiff after drying. The same sensitivity is also what allows the maker to case the leather for tooling or shape it through wet forming.
Surface finish matters enormously. A protected vegetable-tanned leather may resist splashes better than an open, absorbent chrome-tanned aniline leather. Neither category should be described as waterproof unless the finished material has been tested and specified for that purpose.
For traditional leather tooling, natural vegetable-tanned tooling leather is the standard choice. When it is dampened evenly, the fibers become receptive to a swivel knife, beveler, stamp, or modeling spoon. As the leather dries, compressed and displaced fibers retain a crisp impression.
Most chrome-tanned leather is too soft, springy, or highly finished to hold the same depth and definition. A stamp may leave a temporary mark, but the impression can relax. Hot stamping, embossing machinery, or special finishes can work on chrome-tanned leather, but that is a different process from hand carving vegetable-tanned tooling leather.
Wet forming uses controlled moisture to make leather temporarily pliable, then dries it over or inside a mold. Vegetable-tanned leather is usually the best choice because it can take a defined shape and retain it after drying. This makes it useful for molded cases, pouches, trays, holsters, and sculpted bag panels.
Chrome-tanned leather tends to relax rather than lock into a rigid molded form. It can still be gathered, folded, stretched, or shaped as part of a sewn construction, but a freestanding form often needs lining, interfacing, reinforcement, or a structural core.
Do not soak leather blindly. Test a scrap, dampen evenly, avoid hot water, and allow the piece to dry gradually on the form. Excess water can cause staining, shrinkage, dye movement, or uneven hardening.
Patina is the visible record of use: gradual darkening, sheen, tonal variation, softened edges, and marks created by handling, light, oils, friction, and time. Natural or lightly finished vegetable-tanned leather usually shows these changes most clearly because its surface is more responsive and absorbent.
Chrome-tanned leather can also age attractively. Pull-up effects, waxes, aniline finishes, and the quality of the grain all influence how it changes. A heavily pigmented or coated surface may remain visually consistent for longer, regardless of tanning method. Therefore, “chrome-tanned leather never develops patina” is too absolute; the more accurate statement is that classic, pronounced patina is more strongly associated with minimally coated vegetable-tanned leather.
The best leather for a bag depends on the silhouette, weight, construction, and expected use.
Combination-tanned and retanned leathers sit between the two broad categories and may offer a useful balance of body, flexibility, and weather stability. Always evaluate the actual leather sample, not only the tanning label.

A small sample is more useful than a broad label. Before starting, test cutting, punching, stitching, edge finishing, folding, and water response on an offcut.
The most reliable method is to ask the tannery or seller for the tannage specification. Visual and handling tests can provide clues, but finished leather may be dyed, retanned, waxed, coated, embossed, or softened, so no single home test is conclusive.

These checks provide clues, not definitive laboratory identification.
A burn test is sometimes used as a traditional, destructive screening method. Vegetable-tanned leather commonly leaves grey or dark ash, while chromium-containing leather may leave a pale green or blue-green residue. Smoke colour and odour are less dependable: some vegetable-tanned samples produce light or whitish smoke, while some chrome-tanned samples give off a sharper smell, but dyes, oils, finishes and retanning treatments can change these results.
Because burning chromium-containing leather may produce hazardous fumes and residues, we do not recommend performing this test on finished goods or using it as a routine home identification method. Supplier information or professional testing provides a safer and more reliable answer.
Choose vegetable-tanned leather when structure, hand tooling, wet forming, burnished edges, and visible patina are central to the design. Choose chrome-tanned leather when softness, drape, color range, lighter weight, and practical moisture stability matter more.
For bags, there is no single winner. A structured, molded satchel and a soft, gathered shoulder bag ask the leather to do opposite jobs. Define the job first, then select the tannage, thickness, temper, finish, and reinforcement as one system. That is a more reliable approach than treating either tanning method as universally better.
